The Non-Technical Guide to Choosing an AI Agent Builder

I got an email last month from a business owner who had just spent $14,000 on an AI agent that did not work. Not "didn't work perfectly" — it literally did not function. The developer had built a chatbot with a fancy interface, charged enterprise rates, and disappeared after delivery. The bot hallucinated answers, crashed when more than three people used it simultaneously, and had no connection to any of the business tools it was supposed to automate.

The owner is not technical. She runs a recruiting firm. She does not know Python from JavaScript. And she should not have to. You do not need to understand plumbing to know when a plumber is doing a bad job. But you do need to know the right questions to ask before you hire one.

This post is for every non-technical business owner who knows they need AI automation but has no idea how to evaluate the people offering to build it. I am going to give you the exact framework I would use if I were hiring someone to do what I do.

What to Look For (It Is Not Just Technical Skills)

The first mistake people make is hiring based purely on technical credentials. "They know Python. They have experience with GPT-4. They built a chatbot before." That is necessary but wildly insufficient.

Here is what actually matters:

Business Understanding

The best AI agent builder is someone who understands your business before they understand the technology. They should be asking you questions like: What does your sales process look like step by step? Where do things fall through the cracks? How many hours per week does your team spend on repetitive tasks? What does a good outcome look like for your customers?

If the first conversation is about which language model to use, walk away. The model is a tool. The business problem is the point.

When I start with a new client, the first call is entirely about their operations. I ask them to walk me through a typical week. Where do they lose time? What tasks do they dread? What keeps falling behind? I take notes. I ask follow-up questions. I map their workflow on a whiteboard before I write a single line of code.

The builder you hire should do the same. If they cannot articulate your business problem back to you in plain language, they do not understand it well enough to solve it.

Communication Skills

This is the one people undervalue the most. You are going to be working with this person for weeks, possibly months. They need to be able to explain what they are building, why they are building it that way, and what tradeoffs they are making — in language you understand.

"We're using a RAG pipeline with vector embeddings for semantic retrieval" tells you nothing useful. "The agent will search through your past emails and documents to find relevant context before answering, so it gives accurate responses based on your actual data" tells you everything.

If a builder cannot explain their approach without jargon, one of two things is true: they do not understand it well enough to simplify it, or they are deliberately obfuscating to seem more impressive. Neither is good.

Process Documentation

Ask them: what does your development process look like? A credible builder will have a clear answer. Something like: "Week one is discovery and workflow mapping. Week two is architecture design and your approval. Weeks three and four are build and testing. Week five is deployment and monitoring. Ongoing support looks like this."

If their answer is "I'll figure it out as we go," that is a red flag the size of a billboard. Ad-hoc development leads to ad-hoc results.

Good builders document their process because they have done this enough times to have one. They know the phases, the common pitfalls, the decision points where your input matters. They can show you a timeline with milestones. They can tell you what deliverables you will see at each stage.

A Portfolio of Outcomes, Not Just Demos

Anyone can build a slick demo. A chatbot that answers three pre-loaded questions impressively in a two-minute video is not evidence of anything. What you want to see is outcomes.

Ask for case studies. Not "we built a chatbot for a retailer." That tells you nothing. You want specifics: "We built a lead qualification system for a B2B SaaS company that reduced their sales team's manual qualification time from 12 hours per week to 2. The system processed 400 leads per month with 91% accuracy against human judgment. It ran for six months with no major incidents."

Numbers. Timeframes. Measurable results. If they cannot point to a single project where they can cite specific business impact, proceed with caution.

The Plain Language Test

If a builder cannot explain their approach without jargon, one of two things is true: they do not understand it well enough to simplify it, or they are deliberately obfuscating to seem more impressive. Either way, keep looking.

Red Flags That Should Make You Run

I have seen enough bad engagements — both from competitors' clients who come to me for rebuilds, and from my own early career mistakes — to know the warning signs. Here are the ones that should end your conversation immediately.

Overpromising

"Our AI will 10x your revenue." "You'll never need to hire again." "This will replace your entire customer service team in two weeks."

No. None of that. AI agents are powerful, but they are not magic. Anyone promising transformational results without first understanding your specific situation is selling you a fantasy.

Realistic promises sound like this: "Based on what you've described, I think we can automate about 60-70% of your lead follow-up process, which should save your team roughly 15 hours per week. We'll know more after the discovery phase." Specific. Qualified. Honest about uncertainty.

No Discovery Phase

If someone quotes you a price and timeline without spending significant time understanding your business, they are guessing. And you are paying for their guess.

A proper discovery phase takes at least a few days, sometimes a week. It involves interviewing you and your team, mapping your workflows, identifying data sources, understanding your tools, and defining success criteria. Skipping this is like a doctor prescribing medication before running tests.

Cannot Explain in Plain English

I already mentioned this, but it bears repeating because it is the most common red flag I encounter. If you ask "how will the agent decide which leads are qualified?" and the answer is a wall of technical jargon you do not understand, that person is either hiding behind complexity or does not actually know what they are building.

The best engineers I know can explain their most complex systems to a non-technical person in under two minutes. Clarity is a sign of deep understanding, not shallow knowledge.

No Ongoing Support Plan

AI agents are not one-and-done projects. They need monitoring. Prompts need tuning. Models get updated. Your business processes change. Edge cases emerge that nobody anticipated.

If the builder's plan is "I'll build it, hand it over, and you're on your own," that system will degrade within months. Good builders include a support plan — monitoring, maintenance, iteration. They know the system will need ongoing attention because they have built enough systems to know that all of them do.

Red Flag: No Discovery Phase

Charging Per Agent or Per Execution

This pricing model should make you deeply skeptical. Charging per agent creates an incentive to build more agents than you need. Charging per execution means your bill is unpredictable and scales with your success — which is exactly when your costs should be going down, not up.

Look for fixed-price projects with clear scope, or monthly retainers with defined deliverables. Transparent pricing aligned with your outcomes, not their infrastructure.

Questions to Ask Before You Hire

Here is a practical checklist. Ask every one of these before signing anything.

"Can you walk me through a project similar to mine?" Listen for specifics. If the answer is vague or theoretical, they have not done it before.

"What does your discovery process look like?" Listen for structure. Interviews, workflow mapping, tool audits, success criteria definition. If they skip discovery, they will build the wrong thing.

"How will you determine which tasks should be automated vs. kept manual?" This is a critical question. A good builder knows that not everything should be automated. Listen for judgment, not just enthusiasm.

"What happens when the agent encounters something it cannot handle?" Listen for escalation paths. The answer should involve routing to a human, not "the agent figures it out." Every well-built system has clear boundaries.

"What does ongoing maintenance look like?" Listen for honesty about the reality that AI systems need care. If they say "it just runs," they are either lying or inexperienced.

"Can you show me a working system in production?" Not a demo. Not a mockup. An actual system that has been running for a real business for at least a month. Production is where the truth lives.

"What is your approach when something breaks at 2 AM?" Listen for monitoring and alerting systems, not just reactive troubleshooting. The best builders design for failure before it happens.

What a Good Engagement Looks Like

Let me describe what working with a competent AI agent builder should feel like, so you have a benchmark.

Week one is all conversation. They interview you. They ask about your team, your tools, your pain points, your goals. They observe your current workflows. They ask questions that make you think — "I never considered that bottleneck before." At the end of the week, they present a workflow map and a prioritized list of automation opportunities. You review it together and agree on what to build first.

Weeks two and three are design and build. You get regular updates — not "everything's going great" but specific progress: "The lead qualification logic is working. Here's how it scored these 20 test leads. Three of these scored differently than you would have. Let's discuss why and adjust." You are involved in the design decisions that matter, shielded from the ones that do not.

Week four is testing and deployment. The system runs alongside your existing process. You compare outputs. The builder fixes edge cases. You build confidence that the system works before it goes live.

Ongoing is monitoring and iteration. Weekly check-ins for the first month. Monthly after that. The builder watches performance metrics, flags issues, and suggests improvements. You are never surprised by a failure you did not know about.

That is what a good engagement looks like. It feels collaborative, transparent, and grounded in your actual business outcomes — not in technology for its own sake.

Why Industry Experience Matters Less Than You Think

I build AI agent systems for real estate brokerages, SaaS companies, marketing agencies, e-commerce brands, and professional services firms. I am not an expert in real estate, SaaS, marketing, e-commerce, or professional services.

What I am an expert in is workflow automation, agent architecture, and system design. Those skills transfer across industries because the underlying patterns are the same. Lead qualification works the same way whether you are qualifying home buyers or software trial users. Follow-up sequences follow the same logic whether you are nurturing a real estate lead or an e-commerce cart abandoner.

What matters is that the builder takes time to understand your specific workflow. Industry jargon is learnable in a week. Agent architecture expertise takes years.

So do not dismiss a builder because they have never worked in your industry. And do not hire one just because they have. The relevant experience is in building reliable, production-grade AI systems. Everything else is context they can learn.

The Bottom Line

Choosing an AI agent builder is not that different from choosing any other professional service provider. You want someone who listens before they prescribe. Someone who explains clearly. Someone who has done this before and can prove it. Someone who sticks around after delivery.

The AI space is full of noise right now. Lots of people selling "AI solutions" who built their first chatbot three months ago. The bar for entry is low. The bar for quality is high. Your job is to tell the difference.

Use this framework. Ask these questions. Watch for the red flags. And if someone tells you they can transform your business with AI but cannot explain exactly how in plain language — keep looking.
